$5,000 — Every Penny Plan

The thesis. $5k is not capital. $5k is a forcing function. It buys six months of compounding trust signals, the AI engine room behind /chat and /supreme, and zero dollars of brochure spend. If a line item does not either (a) compound after we stop paying, or (b) close one of the open asks in CLAUDE.md §10, it does not appear here.

Anchor. Three jobs from CLAUDE.md §1: convert warm inbound, compound trust, be the canvas. Every rupee maps to one of them.


1. The Gujju Doctrine (operating principles)

These are the rules I rebudget against every quarter. They are deliberately uncomfortable.

  1. Buy assets, not subscriptions. A $300 mic is an asset for ten years. A $30/mo writing app is rent forever. Default to the asset.
  2. Pre-pay only when the discount > 15%. Annual plans are not virtuous — they are inventory. Pay monthly until the math forces annual.
  3. Founder time is free. It is not free. But on this budget it is the cheapest input we have. If a $200 service replaces 4 hours of Darsh's time, decline it. Darsh has 4 hours.
  4. Compounding > burning. A $250 Clutch review acquisition campaign earns trust forever. A $250 LinkedIn boost earns trust for one week. Default to the well, not the bonfire.
  5. Owned > rented surface. Every dollar that buys reach on a platform we don't control is a dollar we will pay again next month. Spend on owned-channel infrastructure (Worker, D1, R2, AI APIs) before paid distribution.
  6. Kill rule on every line. Every spend must declare: "if X is not true by date Y, the unspent remainder reallocates to bucket Z." No silent failures.
  7. Reserve at least 5%. Opportunity capital. The best podcast slot, the unplanned PR placement, the founder-dinner sponsor swap — none of those will come on schedule.
  8. Under-claim with money the same way we under-claim with copy. If we cannot point to a measurable lift, the spend was tuition, not investment. Document it in the ledger and learn.

The Tata test: would Ratan sign this invoice without flinching? The Ambani test: does this rupee work harder than every other rupee in the column?

Compounding spend (rows 1, 3, 5 + half of 2, 4): ~$2,950 / 59% — buys assets we still own at month 7. Variable spend (rows 6, 7 + half of 2, 4): ~$1,750 / 35% — must justify continuation each cycle. Reserve: $300 / 6%.

If at any monthly review <55% of cumulative spend is in the compounding column, stop and rebalance before the next dollar leaves.

Bucket 1 — Infrastructure & domains ($200)

Bucket 2 — AI engine room ($1,400 over 6 months)

This is the spend that turns /chat and /supreme from PIN-gated demos into a functioning SDR. Every dollar here has the highest direct line to "convert warm inbound" of any line in the budget.

If by month 2 the combined APIs have not produced (a) a measurable spike in /chat session count week-over-week, and (b) at least one logged prospect conversation that ends in a lead_capture tool fire or a Cal.com book — drop Anthropic to $50/mo and reallocate $400 to bucket 3 (more Clutch reviews) or bucket 4 (HARO).

Bucket 3 — Trust signals ($900) — the strongest line in the budget

If $5k buys exactly one thing, it buys this row. Every founder who runs a discovery call Googles us afterward. The third-party listings doc (third-party-listings.md) is the menu — this is the dollar plan.

Liquid, unallocated, untouchable for routine operating spend. Sits in the practice account labeled "do not budget against."

Releases unlocked only by:

  • A confirmed press placement that asks for a paid sponsor slot at <$300 (Modern Retail, DTC newsletter, Lenny's, Indie Hackers).
  • A podcast guest spot offered at a small honorarium fee (we pay, we don't get paid, in Year 1).
  • A partner co-marketing trade where we cover one expense and they cover another at higher value.
  • An emergency: AI API overage, a domain we suddenly need, an under-priced founder-dinner sponsor swap.

Job served: all three.


4. The reallocation matrix (when the kill rule fires)

5. The monthly review (15 minutes, every 30 days)

1. Pull spend per bucket from the practice account ledger.
2. Mark each line item: ON TRACK / KILL FIRED / REALLOCATED.
3. Confirm the >55% compounding-spend invariant still holds.
4. Update this doc with the actual numbers (bucket subtotals → an "actual" column).
5. Append one paragraph to docs/progress/CHANGELOG.md: "5k budget — month N — actuals."
6. If any kill rule fired, update the reallocation matrix with the actual flow.

The doc itself becomes the ledger. By month 6 we have a six-row history table that tells us — in real numbers — where $5k went.


6. The single-sentence test (paste before any unplanned spend)

"Would Ratan Tata sign this invoice without flinching, and does this rupee work harder than every other rupee currently sitting in the practice account?"

If both answers are yes — spend. If either is no — defer to the next monthly review and let bucket 8 grow.


7. What this $5k explicitly does NOT buy

The cuts are as load-bearing as the line items:

  • No paid SaaS suite. No HubSpot, no Salesforce, no Notion AI, no fancy CRM. Notion free + a Worker /api/lead row + a Cal.com booking is the stack. Founder-led shops don't need pipeline software for <50 deals/year.
  • No agency, freelancer, or VA spend. "No juniors. No handoffs." (CLAUDE.md §1) is non-negotiable. Every dollar spent on outsourced labor breaks the wedge.
  • No paid LinkedIn / Sales Navigator. Free LinkedIn + Founders' real connections do the work for the first 50 conversations. Re-evaluate at AE hire.
  • No paid SEO retainer. The cornerstone cadence is the SEO program. Tools, not retainers.
  • No swag, branded merch, or office expense. This is a remote founder-led practice. Branded socks do not close enterprise Shopify Plus deals.
  • No conference sponsorship slots. Speaking only. Sponsoring a $5k conference table would be the entire budget.
  • No paid newsletter ads. The newsletter list is built; it is not bought.
  • No competitive intelligence subscriptions beyond the 1-month Ahrefs sprint.
  • No Instagram / TikTok ads. Per CLAUDE.md §7, X.com only.
  • No popup tools / chatbot widgets / lead-magnet builders. Per CLAUDE.md §7. Ever.

Each cut frees a real dollar that goes into the compounding column.

  • Founder photos live at public/images/about/team/{darshan,adhvait}.jpg.
  • ≥6 cornerstone pieces shipped, ≥2 of them indexed in AI Overviews / Perplexity.
  • ≥2 Featured.com or HARO citations live in named retail / DTC publications.
  • /chat + /supreme running with ≥30 substantive prospect conversations logged across the engine room.
  • ≥1 booked discovery call traceable to either a LinkedIn cornerstone boost, a Clutch profile click, or a /chat book_call tool fire.
  • BBB + GBP + LinkedIn Company Page + Shopify Partner Directory all live.
  • This doc updated 6 times with actuals — meaning we tracked it.

If 6/8 above are true at month 6, the next $5k deploys with confidence. If <4/8, we don't raise the budget — we rebuild the doctrine.
